What is eDiscovery project management?

eDiscovery project management is the discipline of turning legal and investigative requirements into a controlled, measurable and deliverable workflow. It brings together people, data, technology, deadlines, budgets and risk. On a substantial matter, the role is an operational translator: understanding what the legal team needs, what the technology can realistically deliver, what the data is doing, and where the project may fail if nobody intervenes.

Why project management matters

Discovery work contains dependencies. A review cannot sensibly begin at scale until enough data has been collected and processed. Processing estimates are unreliable if nobody understands the source data. A production deadline becomes dangerous if privilege review and redaction have not been allowed for. Strong project management makes those dependencies visible early enough to act on them.

Scoping the matter

Good scoping begins with questions rather than gigabytes. What are the issues? Which jurisdictions and procedural rules apply? Who are the likely custodians? Which systems may contain relevant information? What is the relevant period? Are there urgent preservation risks? What must be delivered, to whom and by when? Early answers will be incomplete, so assumptions should be documented rather than disguised as certainty.

Building the project plan

The plan should convert scope into stages, owners, dependencies and milestones. Typical workstreams include preservation, custodian interviews, collection, processing, search, review, privilege, redaction, production and reporting. The plan should also identify decision points.

Budgeting and forecasting

A useful budget explains what drives cost. Collection effort, processing volume, hosting duration, reviewer numbers, review rate, technology charges, project-management time and production requirements may all matter. Forecasts should be updated as actual volumes and review speeds become known.

Stakeholder management

eDiscovery projects often involve outside counsel, in-house legal teams, IT, information governance, privacy teams, custodians, forensic specialists, review providers and technology vendors. The project manager’s job is to make responsibilities explicit, keep decisions moving and ensure that technical detail reaches the people who need it without overwhelming everyone else.

Workflow design

A workflow should be designed around the matter rather than copied mechanically from the previous case. Can data be collected in stages? Should obvious non-responsive sources be excluded before processing? Will email threading reduce review? Is TAR appropriate? Are separate privilege or privacy workflows required? Good design removes unnecessary work while protecting the quality of the result.

Risk management

Common risks include late preservation, incomplete custodian lists, inaccessible data, underestimated volumes, processing exceptions, reviewer inconsistency, privilege leakage, changing deadlines and poorly controlled productions. A live risk register is useful only if risks have owners, consequences and actions.

Vendors and service providers

External providers can supply specialist expertise, capacity and technology, but outsourcing work does not outsource responsibility. Statements of work should define scope, assumptions, pricing, deliverables, security, escalation and change control.

Quality control

QC should be designed into the workflow, not added at the end. Collection logs can be reconciled against source lists. Processing exceptions can be tracked. Search results can be sampled. Reviewer decisions can be calibrated. Production sets can be checked for families, metadata, numbering, redactions and completeness.

Reporting and metrics

Useful reporting answers practical questions: How much data has been collected and processed? How many documents remain for review? What is the review rate? What are the projected completion date and cost? Which risks need decisions? Metrics should support action.

Change control

Scope changes are normal. A new custodian may emerge, a date range may widen or a regulator may request another source. Record what changed, why, who approved it and what it does to cost, timing and risk.

Closing the matter

At closure, preservation obligations may need to be released, data disposition decisions made, invoices reconciled and lessons captured. Custodian maps, collection knowledge, processing profiles, review protocols and cost data can all improve the next matter.

The best eDiscovery project managers create visibility. They make uncertainty explicit, turn complex work into decisions, spot consequences early and give lawyers confidence that the process is under control. That is why project management contributes directly to defensibility, efficiency and predictability.
